Two days before release

On Tuesday morning, the payments team gathered for a quick sync, two days before the planned release of the new checkout flow. The integration tests had been green in staging for almost a week, and it appeared that the team was on track. However, the security review was not yet finished, and it was likely that it would take at least two more days to sign off. Carla, the engineering manager, had been pushing for the original date for weeks, and she wanted sign-off before Friday.

Concerns surface

During the standup, Marco, the on-call lead, raised a hand and said he wanted to flag something. One thing to consider was whether the rollback procedure had actually been tested in production, not only in staging. Another engineer, Priya, argued that the team should defer the release by one week to be safe. From her perspective, the cost of a failed release during Black Friday would be far higher than the cost of a one-week delay. A third engineer replied, "I tend to think the risk is acceptable, but I see your point about the rollback."

The diplomatic meeting

In the go/no-go meeting, Carla opened the floor and asked whether the team was on the same page. Marco replied, "I would argue that we should run the canary for at least 48 hours before opening the flag to 100%." Priya added, "I would tend to argue that the SLA risk is more pressing than the schedule risk at this stage." A product manager, Andre, suggested a compromise: "Perhaps we could ship the flag at 1% for 24 hours, then 10% for another 24, and only then 100%." One concern might be the impact on peak-hour traffic if the canary regressed, but the phased plan seemed to address it.

A compromise that held

After an hour of discussion, the team agreed on the phased rollout, and Carla agreed to defer the broader release if the canary showed trouble. It seemed reasonable to start with 1% for the first 24 hours, monitor the error rate, and only then widen. Andre wrote the plan in the shared doc, and Marco drafted the mitigation steps in case the canary triggered the rollback. It appeared that the compromise reduced the friction that had been building up over the past two days. Carla's last message in the channel was diplomatic: "I appreciate the pushback; it made the plan stronger, and the stakeholders are aligned."
